“The most satisfying part of my job is seeing a project move seamlessly from a client's initial idea to a polished website, knowing we've navigated every step with clarity and precision.”

Esther Souza’s journey into the world of web development operations began not with code, but with a deep-seated appreciation for organization and clear communication. Growing up in a bustling Brazilian family, she learned early the importance of structure and managing diverse personalities. After completing her Bachelor's degree in Communications, she found herself drawn to the dynamic, yet often chaotic, environment of creative agencies. She moved to Lisbon a decade ago, captivated by its vibrant culture and burgeoning tech scene. Seven years ago, she joined a small boutique studio, initially in a client support role, but her knack for streamlining processes and ensuring project clarity quickly saw her transition into the Studio Operations Lead position. She thrives in this role, meticulously managing the studio's workflow for brochure and campaign sites. Her process, which begins with a detailed brief or PDF and progresses through a structured page tree in a shared document before visual mockups, is designed to foster client understanding and buy-in at every stage. Esther isn't a coder, but she possesses an intuitive grasp of the web development lifecycle, enabling her to effectively coordinate between clients and the studio's two technical team members. She views her role as the conductor of an orchestra, ensuring each instrument plays its part harmoniously to create a beautiful final piece. Her income of €46k EUR reflects her crucial but non-billable role in a small agency, a figure she finds comfortable for her lifestyle in Lisbon, though she is actively saving for future financial security. She is deeply committed to her team's rhythm and ensuring clients feel heard and understood, making 'smooth delivery' and 'client clarity' her guiding principles.

Background & daily life

A day in their life

Esther's day begins around 7:30 AM with a quick check of emails and urgent messages before her jog. By 9:00 AM, she's at her home office, coffee in hand, reviewing the studio's project board. The morning is dedicated to client communication – responding to queries, scheduling review calls, and preparing feedback summaries. She has a brief sync with her colleagues around lunchtime to discuss project progress and any roadblocks. The afternoon often involves refining website briefs, creating content outlines for upcoming projects, and updating project timelines. She aims to wrap up by 6:00 PM, though urgent client needs can sometimes extend her day. Evenings are for personal time, often involving cooking or catching up with her partner.

Lifestyle

Esther lives in a comfortable, though not luxurious, apartment in Lisbon's Alfama district, sharing it with her partner, a freelance graphic designer. Their evenings are often spent discussing work projects or exploring local restaurants. She prioritizes her health, enjoying morning jogs along the Tagus river and attending a weekly yoga class. Financially, she's a saver, aiming to build a cushion for future travel and potential home renovations, but isn't afraid to spend on quality experiences or tools that genuinely improve her work. Socially, she maintains a close-knit group of friends from university and colleagues.

Work life

As the operations lead for a small studio, Esther's days are a constant juggle of client communication, project scheduling, and internal team coordination. She's the bridge between the creative output and the client's expectations, ensuring everyone understands the project scope and timeline. Her primary focus is on maintaining a smooth workflow, from the initial brief analysis to the final handover. She spends a significant portion of her day in project management software, updating task statuses, and facilitating client reviews. The pressure comes from balancing the tight deadlines of regional clients with the need for meticulous process adherence, especially since the team is small and relies heavily on each other's contributions.

Relationships

Esther's closest relationships are with her partner, who understands the freelance and agency world, and her two studio colleagues, with whom she shares a strong professional camaraderie. She relies on their input for creative and technical decisions, while they depend on her for organizational structure. Her parents, who live in Brazil, are a source of emotional support, though the distance can be challenging.

How they decide

Esther approaches decisions methodically. She prefers to gather information, weigh the pros and cons, and consult with her team or partner when significant choices are involved. She values practicality and evidence of success, often looking for established best practices or solutions that have proven effective for similar businesses. She is not impulsive and will typically research alternatives before committing to a new tool or process.

How they sound

Her tone is generally warm and professional, with a clear, measured cadence. She uses precise language, avoiding overly casual slang but also steering clear of jargon unless speaking with someone familiar with the industry. She emphasizes clarity and consensus, often using phrases like 'So, to confirm...', 'My understanding is...', and 'Let's make sure we're all aligned on this.' She tends to be reassuring and solution-oriented, rarely expressing frustration directly but rather focusing on how to overcome challenges.

Questions & answers

  1. Think about your own work or business in this area: Maker launch on TinyLaunch: Your client's site structure, signed off before the mockups. the product is a site structure tool for web agencies and freelancers who build websites for… What is the single biggest problem you have there right now? Be specific about what it costs you (time, money, customers) and what you have already tried.

The biggest problem for us is definitely scope creep. We start with a brief and a page tree, which is great for initial alignment, but clients often want to add more features or change the structure once they see initial designs, even after the page tree sign-off. This adds significant time to the project, sometimes an extra 10-15 hours per project, which we can't always bill for directly. We’ve tried being more explicit in our contracts about what's included in the initial sign-off, but it doesn't always prevent the 'just one more thing' requests. It impacts our team's bandwidth and frankly, can be quite frustrating when we're trying to stick to a schedule.
